    Airlines do this all the time, make the headline fare cheaper, then sell everything back piece by piece.

    Upselling captures more from demand that's already there. A traveler is in the booking flow, already committed. Extra legroom, priority boarding, a fare class upgrade. These are yield plays, increasingly powered by dynamic pricing engines that read load factor, time to departure, and loyalty history before deciding what to show you and at what price.

    Downselling is about not losing the sale entirely. When a customer hesitates or says no to the upgrade, you offer something cheaper rather than walk away empty. Basic economy is the clearest example: legacy carriers built an entire fare class to catch price-sensitive travelers who'd otherwise book a ULCC. The base product suffers. The booking doesn't.

    The numbers back this up. Global ancillary revenue hits $157 billion in 2025, against $67.4 billion in 2016. But the range between airlines is where it gets interesting: from 3.2% of revenue at the bundle-heavy end to 62% at Frontier, which runs the model in its purest form. Rock-bottom fare to win the click, aggressive unbundling to rebuild margin on top.

    Meanwhile the average inflation-adjusted one-way base fare dropped from $294 in 2016 to roughly $166 today. Average ancillary spend moved from $16 to $21. Total trip cost is 40% cheaper in real terms. Airlines have been deliberately downselling the fare to win the booking, then upselling against a lower base to protect the margin underneath.

    About 45% of travelers still buy only the base fare. The rest take at least one paid extra. That split is essentially the live read on where downsells end and upsells begin.

    The risk runs in both directions. Too generous on the downsell and you train customers to hold out for a discount. Too aggressive with upsell prompts and you kill the transaction entirely. Modern airline merchandising tech exists to solve that tradeoff in real time, deciding for each traveler whether to nudge them up or catch them on the way out.
